Day-one paperwork done before day one

For: National security services company

Typical impact

97% paperwork-complete on day one

A national security services company onboards hundreds of guards a year, each with a stack of mandatory documents. We built a mobile upload flow with OCR validation that fills the HRIS automatically — 97% of new hires now arrive paperwork-complete on day one.

The challenge

Guards can't start without valid ID, licenses, certifications and bank details on file — regulation demands it. New hires brought photocopies on day one, HR retyped everything, and anything missing meant a guard who couldn't be posted. Only 55% of hires were paperwork-complete on their start date, causing nine delayed starts every month and 45 minutes of data entry per hire.

The automation

The moment a contract is signed, the new hire receives a mobile upload link over WhatsApp. They photograph ID, licenses, diplomas and bank details; OCR extracts every field and validates it — expiry dates, license classes, bank account format — against the HRIS record. Bad uploads bounce back instantly with plain-language instructions. Clean files write themselves into the HRIS and personnel folder; only genuine exceptions land on HR's desk.

How it works

  1. 01

    Link on signing

The moment a contract is signed, the new hire gets a mobile upload link over WhatsApp.

  2. 02

    Snap and send

ID, licenses, diplomas and bank details are photographed straight from the phone — no scanner, no office visit.

  3. 03

    OCR + validation

Every field is extracted and checked: formats, expiry dates, license classes, and a match against the HRIS record.

  4. 04

    Instant retries

Blurry or wrong documents bounce back immediately with plain-language instructions.

  5. 05

    Exceptions only

Clean files write straight into the HRIS; HR reviews only the 8% that need human judgment.

Starts from

  • Document photos from a mobile link
  • New-hire record in the HRIS

Delivers

  • Verified fields written to the HRIS
  • Instant re-request for bad uploads
  • Exceptions routed to HR

The impact

97% of new hires are now paperwork-complete before day one, up from 55%, and delayed starts fell from nine a month to one. HR effort dropped from 45 minutes per hire to seven, with only 8% of files ever needing a human — the rest flow straight to a postable guard.

Questions about this automation

Which documents can the OCR step read and check?

It reads phone photos of ID cards, professional licenses, diplomas, certifications and bank details. Each field is extracted and checked for format, expiry date and license class, then compared with the new-hire record in the HRIS, so mismatched names or numbers are caught before the first shift.

What happens when a new hire uploads a blurry or wrong document?

The upload is rejected within seconds and the new hire gets a WhatsApp message explaining the problem in plain language, such as a cut-off corner or an expired license, with the same link to try again. Files that still fail after a retry go to HR as an exception with the reason attached.

What is needed to get this onboarding flow running?

Access to the HRIS or wherever personnel records live, a WhatsApp business number for sending upload links, and the list of mandatory documents and validation rules for each role. Simple automations like this are usually live within days, and more document types can be added later.
